How to Adjust Embroidery Machine Speed ? Flat Embroidery and 3D Embroidery Are Completely Different

People who do embroidery have all run into this. Machine runs fine. Switch to a different fabric. Same speed. Thread breaks. Skipped stitches. Stitches come out crooked. It is not bad luck. Different fabrics need different speeds.

I am putting down some things I have figured out over the years. Not a standard answer. Just numbers I have found from actual work.


First, what speed means. How many times the needle goes up and down in a minute. SPM. Nothing complicated about that.

One thing to mention. The top speed printed on the machine. That is from running it empty or in the factory lab. Put a piece of denim on there and run that number. If the needle does not break, you got lucky. In daily work, a stable machine is more important than a fast one.

Small home machines usually have speed buttons on the panel. Plus and minus. Or a few preset levels. On a 15-needle commercial machine, like the ones we use for hat logos, speed settings are in the control system. Maximum and minimum are set separately. The machine varies within that range as it runs. We run a few older Tajima units in our shop. They top out at 1000 SPM on the display, but we rarely push them past 800 on actual production. The newer Barudan machines we got last year can hit 1200 SPM, but again, that number stays on the screen. We do not run them there.

Adjusting speed is not about turning it up. It is about making the current job run smooth. Fabric, thread, backing paper, stitch density, all of these affect what speed you should use.


How to set speed for flat embroidery?

Flat embroidery is simple. Clean stitches. No fabric damage. No thread breaks. Keep those three things, and go as fast as you can.

Among the things that limit speed, fabric comes first.

One mistake I often see from new operators. They set one speed for everything and forget about it. Then they wonder why the machine keeps stopping on leather jobs but runs fine on cotton. Speed has to change with the material.

Let me give you an example from our shop floor. Last month we ran the same design on three different materials. Cotton T-shirts. Denim jackets. PU leather patches. Same design file, same thread, same needle size. The speed settings were completely different.

On the cotton T-shirts, we ran at 850 SPM. No issues. Clean stitches, good coverage, machine ran steady all day.

On the denim jackets, we dropped to 700 SPM. The fabric was heavier. The needle met more resistance. At 850, we got three needle breaks in the first hour. Dropped to 700, ran the rest of the order without a single break.

On the PU leather patches, we went down to 500 SPM. Anything above that, the needle got hot. You could see burn marks around the holes. At 500, the marks went away. The order took longer, but we did not scrap a single piece.

Let me talk about the annoying ones.

Stretch cotton, like T-shirt fabric. This one is the worst. The frame pulls back and forth. At high speed, the design stretches out of shape. Once it is stretched, you cannot fix it. I keep it at 500 to 700 SPM. Any faster and it gets unstable.

Leather. No stretch. The needle hole stays there forever. One wrong stitch and the piece is scrap. Also, high speed makes the needle hot. The heat burns the edges of the holes. Leather is not like fabric. When it burns, it gets hard. 400 to 600 SPM. No faster than that.

Waterproof fabric, coated fabric. The coating creates a lot of friction with the needle. At high speed, the coating can melt and stick to the needle. Or it leaves yellow burn marks. Same range, 400 to 550 SPM.

Thin fabrics, like chiffon or organza. Too thin and too soft. Without backing paper, you cannot even stitch on them. Even with backing, they cannot handle high speed. The fabric pulls off position. 300 to 500 SPM. No higher.

Other fabrics. Cotton, polyester-cotton blends, these have a stable structure. 700 to 900 SPM, no problem. Denim is thick. 600 to 800. Silk is delicate. 400 to 600. I do not have much to say about these. Just slow down, nothing fancy.

Thread also matters. Metallic thread, shiny thread, they are more brittle than regular polyester thread. The surface is rougher too. You have to slow down. I usually start at 300 SPM and creep up until the thread stops breaking. From my experience, metallic thread rarely runs stable above 550 SPM, no matter what fabric you are on.

Thick or stiff backing adds resistance when the needle goes through. Slow down for that too. Dense stitch patterns mean the needle hits the fabric more often. Heat builds up fast. For really dense patterns, drop the speed yourself. Do not fight the machine.


Why 3D embroidery cannot run fast?

3D embroidery means putting foam under the fabric, stitching over it, then tearing off the extra. What stays is the raised part. Baseball cap logos, sportswear emblems, a lot of them use this.

The way you set speed for this is completely different from flat embroidery. Flat embroidery is about keeping quality while running as fast as possible. 3D embroidery is about getting that raised shape to come out right and not mess it up.

We do a fair amount of 3D foam work for hat orders. Here is what we found. On a Tajima machine, running puff foam at 650 SPM gave us about 15 percent rejects. Foam shift mostly, with some show-through. Dropped the speed to 480 SPM on the same order. Rejects went down to under 5 percent. That is a big difference for a 500-piece order.

Running too fast gives you two main problems.

One is foam shift. Every time the needle goes in and comes out, it pulls on the foam sideways. One stitch does nothing. A few hundred stitches later, the foam has drifted. The design ends up in the wrong place.

The other is show-through. In 3D embroidery, the stitches have to cover the foam completely. At high speed, the thread loop does not have enough time to form right. The foam shows through. It looks bad.

Flattening and thread breaks also happen, but those two are the most common.

For 3D embroidery speed, the general range in the trade is 350 to 550 SPM. Thick foam goes toward 350. Thin foam can go toward 550. For 2 to 3mm foam, try 500 to 550. For 3 to 5mm, 450 to 500. For 5mm and above, 350 to 450.

One mistake I often see. Operators think they can run foam at the same speed as flat embroidery on the same fabric. They cannot. The foam changes everything. We had a new guy last year. He ran a puff logo on a denim jacket at 750 SPM because "denim runs fine at that speed on flat work." The foam shifted so badly the logo was off center by nearly a quarter inch. We had to redo the whole batch.

When you change to a new foam or a new fabric, start from the machine lowest speed, usually 150 to 200 SPM. Check if the stitches look right, if the foam stays in place, if there is any show-through. Once everything checks out, go up in 50 SPM steps. We noticed that each batch of foam from the same supplier can behave differently. The 3mm foam we got in January ran well at 520 SPM. The same spec foam from March would not run stable above 480 SPM. Always test each batch.

Speed and reject rate have a pretty direct relationship. Drop the speed by 100 SPM, rejects go down by about two thirds, mostly from foam shift and show-through. Yes, each piece takes longer. But when you factor in waste, machine stops, and rework, running slower often saves more money than pushing the speed.

My habit for adjusting speed

Start at the lowest speed whenever you change materials. Fabric, thread, backing. Any one of these changes, the first thing you do is drop the speed to minimum. Run 50 or 60 stitches. Check if the stitch looks normal.

Once the low speed run is fine, go up step by step. Run 30 to 50 stitches at each step. When thread breaks or uneven stitches start to show, drop the speed to 50 to 100 SPM below that point. That is the safe speed for this combination.

Write it down. Which fabric with which thread at what speed. Get a notebook. Next time you do the same combination, just look it up. Saves time. We keep a binder on the shop floor with settings for every material-thread combination we have run in the past two years. When a new order comes in, we check the binder first.

Run a full sample before bulk production. Stitch one complete piece with all the settings. Confirm everything is right. Then start production.


A couple of things people get wrong.

The top speed on the machine label is not your working speed. That is the limit. Not the daily number.

One speed for everything is impossible. Cotton and leather are completely different. Flat and 3D are completely different. Change one thing and you have to re-test.

3D embroidery is not just a little slower than flat embroidery. It is usually 50 to 60 percent of flat embroidery speed. Not a small drop. You drop it a lot, then fine-tune.


There is no fixed number for speed. Fabric changes. Thread changes. Process changes. Speed has to change with them. Do not be lazy about it. Test a few times, write it down, and you save yourself trouble later.
